Where to Warehouse in India
Warehouse location affects cost, coverage, and delivery speed in India. Here is how to think about Mumbai, Delhi, and Bangalore as operational hubs.
Why warehouse location is one of the first real decisions
Choosing where to warehouse inventory in India shapes delivery speed, cost, and reliability for every order that follows. Mumbai, Delhi, and Bangalore are the three cities most D2C brands consider first, and each has a genuinely different profile in terms of geographic coverage, cost, and infrastructure. There is no universally correct answer, the right choice depends on where a brand's customers are concentrated and how it plans to route deliveries nationally.
It helps to think about this decision less as picking a single best city and more as understanding what each city trades off against the others, since the tradeoffs matter more than any individual city's reputation.
Mumbai: strongest for western and coastal reach
Mumbai sits on India's west coast and is the country's largest port city, which gives it strong advantages for import-heavy brands, since goods arriving by sea or air often clear fastest through Mumbai's infrastructure. It offers efficient coverage of western India, including Maharashtra, Gujarat, and neighboring states, and has dense carrier and logistics infrastructure built up around its role as a commercial hub.
Warehousing costs in and around Mumbai tend to run higher than in some other logistics hubs, reflecting real estate pressure in India's most expensive city. Brands often warehouse in the greater Mumbai region rather than the city core itself to balance cost against proximity to the port and airport.
Delhi: the natural choice for north India and inland reach
Delhi and the surrounding National Capital Region give the strongest coverage of north India, including a large and dense consumer base across Delhi, Haryana, Punjab, Uttar Pradesh, and Rajasthan. It also sits closer to central India than either Mumbai or Bangalore, which can shorten delivery distances for a national customer base that skews north or central.
The NCR has become one of India's largest logistics and warehousing corridors, with well developed infrastructure and strong carrier density. Costs vary a lot depending on exactly where within the NCR a brand warehouses, with peripheral areas offering meaningfully lower rates than locations close to the city center.
Bangalore: the pick for south India and a tech-forward customer base
Bangalore anchors south India, giving strong reach into Karnataka, Tamil Nadu, Andhra Pradesh, Telangana, and Kerala, a region with some of India's highest digital adoption and online shopping activity. Brands whose customer base skews toward south India's major cities, or who sell into categories that over-index with a tech-savvy, urban audience, often find Bangalore delivers the best balance of proximity and infrastructure.
Bangalore's logistics infrastructure has matured significantly alongside its growth as a technology hub, and it offers good access to south Indian and some export-oriented air cargo routes. Its distance from the north makes it a weaker single-hub choice for a brand whose customers are concentrated in Delhi or Mumbai rather than the south.
Matching the city to the brand, not the other way around
The honest way to choose is to look at where actual or projected orders will come from. A brand with customers concentrated in south India should not default to Delhi just because it is the capital region, and a brand importing heavily by sea should weigh Mumbai's port access seriously. For brands without a strong regional skew yet, and for many first-time entrants, Delhi's central-and-north coverage combined with the NCR's carrier density often provides the most balanced starting point for reaching the rest of the country.
Whichever city a brand chooses, the bigger factor in actually reaching all 28 states well is carrier routing rather than the warehouse address alone. CPKfulfill operates fulfilment infrastructure with this exact tradeoff in mind, helping brands choose a location that fits their customer base and routing every order through the carrier best suited to reach it.
